The Leader’s 1:1 That Changes Trajectory

Let’s be honest: Most 1:1s don’t move the needle. They cover updates, polite check-ins, and a list of tasks that could’ve been shared async. They tick boxes—but they rarely change trajectory.

A mentor once asked:

“If your 1:1s disappeared for a month, would anyone notice?”

That question stuck with me. Not because I still run a team (I don’t), but because I work with leaders who do—and I see how much leverage they either waste or harness in these conversations.

Done right, a 1:1 is your highest-impact leadership habit.

Not because of the frequency—but because of the quality of attention and clarity of exchange. It’s where trust is built, truths are surfaced, and momentum is made.

Here’s a simple rhythm I often share with clients to make 1:1s more effective, human, and high-leverage.

 

The Setup: Before You Even Sit Down

Ask your team member to send a short pre-read:

  • What did they ship?
  • What did they learn?
  • Where do they want your help?
 

You read it before the meeting—so the session can focus on thinking, not recapping. Then, set a simple intention for yourself:

>> “If this 1:1 is a success, what will be clearer or easier by the end?”

 

The Three Questions That Shift Trajectory

1. What feels most true but least said right now?

  • This cuts through the surface. It makes space for what’s real—tensions, doubts, friction points. It’s where trust is built, not by being nice, but by being honest and present.

2. What’s the smallest shippable next step?

  • Because truth without action turns into anxiety. Look for a concrete step they can complete in 48–72 hours. Keep it binary: did it happen or not?

3. What promise do you need from me—and by when?

  • Make your support explicit. Avoid vague offers of help. Instead, trade adult-to-adult agreements with clear timelines.
 

Why This Matters

There’s a lot of talk about “meeting fatigue.” But the real issue isn’t how many meetings we’re having—it’s how effective they are.

Done well, 1:1s are where a leader’s influence multiplies.

It’s where you get signal through the noise. It’s where you build momentum with the people who actually deliver the work. It’s your magnifier.

This isn’t about adopting a rigid script. It’s about bringing more intention, clarity, and traction into the conversations that matter most.
